BKÖ: When people hear “technology executive,” they often imagine strategy meetings and high-level decisions. But what does your role actually look like in terms of daily execution, operational pressure and decision flow?
Ms. Leplomb: The reality of a technology executive role is far more operationally intensive and cognitively fragmented than it appears from the outside. What people tend to see are the visible outputs—strategic decisions, product launches, organizational announcements—but those are only the final layer of a much more complex system of continuous decision-making, trade-off analysis, and organizational synchronization.
A significant portion of my time is spent operating at what I would call the “translation layer” between three fundamentally different worlds: engineering teams, commercial strategy, and market reality. Each of these domains has its own logic system. Engineers optimize for technical correctness and robustness. Commercial teams optimize for speed, positioning, and market penetration. The market itself is driven by timing, perception, and external constraints that are often nonlinear and unpredictable.
My role is to ensure that these three systems remain coherent. This requires constant calibration. For example, an engineering team may propose a technically elegant solution that is too slow to reach the market window. Conversely, commercial pressure may push for speed that compromises long-term scalability. Most executive decisions are not about choosing between “right and wrong,” but about balancing conflicting constraints under uncertainty.
Operationally, my day is structured around continuous information flow: technical reviews, product iteration discussions, risk assessments, partner negotiations, and organizational alignment meetings. Each of these carries decision pressure, but rarely in isolation. Decisions are interconnected; a change in product architecture can affect commercial positioning, which in turn impacts hiring strategy or investment allocation.
Therefore, the executive function is less about isolated decision moments and more about maintaining systemic coherence under constant change.

BKÖ: You have worked in global corporations like IBM and also in mid-size industrial technology companies. How does decision-making fundamentally change as you move from a large corporate structure into more agile or founder-led environments?
Ms. Leplomb: The difference is not simply organizational size—it is fundamentally about how uncertainty is processed and distributed across the system.
In a large corporation such as IBM, uncertainty is structurally absorbed through process. Decisions are decomposed into layers: analysis, validation, review, compliance, and executive approval. This creates a highly stable environment where risk is minimized through redundancy and institutional memory. However, the cost of this stability is speed. Innovation cycles are longer because every decision must pass through multiple validation gates.
In contrast, in smaller or founder-led environments, uncertainty is not absorbed by structure—it is absorbed by individuals. This means decision latency is significantly reduced, but cognitive load per decision is much higher. You are constantly operating with incomplete information, and decisions must be made before all variables are known.
What changes most dramatically is not the technical nature of decisions, but the ownership of consequences. In large organizations, consequences are distributed. In smaller structures, consequences are immediate and personal. This fundamentally changes risk perception.
Another critical difference is feedback velocity. In large organizations, feedback loops are slow and often lagging. In agile environments, feedback is immediate, but also noisier. This requires a different mental model: instead of optimizing for correctness, you optimize for adaptability.
Over time, this teaches a crucial executive principle: organizational structure is not neutral—it actively shapes the type of intelligence a company can produce.

BKÖ: Many entrepreneurs assume that having a strong technical idea is enough. From your experience, what actually determines whether a technical concept becomes a scalable, real-world product?
Ms. Leplomb: This is one of the most persistent misconceptions in the technology ecosystem. A technically superior solution is not sufficient for market success. In fact, technical superiority is often irrelevant unless it aligns with three additional dimensions: usability, timing, and systemic integration.
The first dimension is contextual relevance. A technology must solve a problem that is not only real but also economically or operationally painful enough that users are willing to change behavior. Many technically excellent products fail because they optimize for performance in isolation rather than solving a high-friction real-world constraint.
The second dimension is adoption friction. Even when a solution is valuable, it must integrate into existing workflows, infrastructures, and cognitive habits. If the cost of transition is too high—whether financial, operational, or psychological—the market will resist adoption regardless of technical merit.
The third dimension is scalability architecture. Early-stage prototypes often work in controlled environments but fail when exposed to variability at scale. This includes differences in user behavior, environmental conditions, and operational load. A scalable product must anticipate variance from the beginning, not as an afterthought.
Finally, there is a strategic dimension: positioning and narrative structure. Markets do not evaluate technology purely on function; they evaluate it through perceived value frameworks. This means the way a product is understood can be as important as what it actually does.
In practice, successful productization is not a linear engineering process—it is an iterative convergence between technical capability, market behavior, and organizational execution capacity.

BKÖ: Many startups fail even when the underlying technology is strong. From your experience, what is the most critical failure point that causes technically promising companies to collapse?
Ms. Leplomb: In my experience, the failure of technically strong startups is rarely due to a single catastrophic event. It is almost always the result of a gradual misalignment between three core dimensions: market understanding, organizational capacity, and timing.
The most common structural failure is what I would call “technology-first isolation.” Founders become deeply immersed in the technical elegance of their solution and gradually detach from the external reality of market constraints. They optimize for performance metrics that are internally meaningful but externally irrelevant. As a result, the product becomes increasingly sophisticated but less and less aligned with actual user demand.
A second critical failure point is scaling mismatch. Many startups reach a level of technical validation in controlled environments and prematurely assume readiness for scale. However, real-world deployment introduces non-linear complexity: heterogeneous users, unpredictable workloads, infrastructure variance, and behavioral inconsistency. Systems that appear stable at small scale often collapse when exposed to real operational diversity.
A third and equally important factor is organizational fragmentation under growth pressure. As teams expand, communication overhead increases exponentially. If the organizational structure does not evolve at the same pace as the product complexity, decision-making becomes inconsistent. This leads to conflicting priorities, delayed execution, and strategic dilution.
Ultimately, most failures are not technical failures—they are systems integration failures, where technology, organization, and market reality drift apart until the system can no longer self-correct.

BKÖ: How do you approach building and scaling high-performance teams in environments where priorities change rapidly and uncertainty is constant?
Ms. Leplomb: Building high-performance teams in volatile environments requires fundamentally rethinking what “performance” actually means. It is not about static excellence; it is about adaptive capability under continuous change.
The first principle is selection for cognitive flexibility rather than specialization alone. While technical expertise is necessary, it is insufficient. In fast-evolving environments, individuals must be able to reframe problems, absorb ambiguity, and shift context without losing productivity.
The second principle is clarity of directional intent rather than procedural rigidity. In stable environments, processes define success. In dynamic environments, outcomes define success. Teams must understand not only what to do, but why it matters at a system level. This reduces dependency on constant managerial intervention and allows decentralized decision-making.
The third principle is feedback velocity optimization. High-performance teams are defined by how quickly they detect misalignment and correct it. This requires shortening the distance between action and feedback, both technically (through instrumentation and metrics) and culturally (through open communication and psychological safety).
Another critical factor is organizational elasticity. Teams must be structured in a way that allows rapid reconfiguration. Rigid hierarchies break under uncertainty; modular, cross-functional structures perform significantly better because they allow capabilities to be recombined as priorities shift.
Ultimately, scaling teams is not about increasing headcount—it is about maintaining coherence while complexity increases exponentially.

BKÖ: How do you make high-stakes decisions when you do not have complete information, especially in fast-moving technology environments?
Ms. Leplomb: Decision-making under uncertainty is one of the defining characteristics of executive leadership. The key misconception is that better decisions come from more information. In reality, beyond a certain threshold, additional information has diminishing returns and can even degrade decision quality by increasing analysis paralysis.
My approach is based on structured uncertainty reduction rather than information maximization. The first step is to identify which variables are truly decision-critical and which are noise. Most environments contain a large amount of data that is irrelevant to the actual decision boundary.
Once the critical variables are isolated, we model outcomes not as single predictions but as probabilistic distributions. This allows us to evaluate decisions based on expected value under uncertainty rather than deterministic correctness.
A second key principle is reversibility classification. Decisions are categorized based on whether they are reversible or irreversible. Reversible decisions are executed quickly with minimal overhead, allowing fast iteration. Irreversible decisions require deeper validation and scenario analysis. This distinction dramatically improves decision velocity without increasing systemic risk.
Finally, there is an element of experience-based pattern recognition. Over time, leaders develop intuition for recognizing structural similarities between new and previously encountered situations. This is not guesswork—it is compressed learning from accumulated system behavior.
The goal is not to eliminate uncertainty, but to operate effectively within it.

BKÖ: What role does communication play in aligning technical, commercial, and strategic teams within a technology organization?
Ms. Leplomb: Communication in a technology organization is not simply a coordination tool—it is an architecture of alignment. Without precise communication structures, even highly capable teams drift into local optimization, where each group maximizes its own objectives at the expense of system-wide performance.
The core challenge is that different teams operate under fundamentally different cognitive frameworks. Engineering teams think in terms of constraints, architecture, and system stability. Commercial teams think in terms of positioning, velocity, and market penetration. Executive teams operate at the intersection of both, focusing on trade-offs and long-term coherence.
Effective communication therefore requires translation mechanisms, not just information sharing. This means that messages must be reformulated depending on the audience so that the underlying intent remains consistent even if the language differs.
Another critical aspect is asymmetry reduction. In many organizations, information flows vertically but not horizontally, creating blind spots. High-performing organizations actively design communication pathways that ensure cross-functional visibility without creating informational overload.
Finally, communication must be treated as a continuous system, not an event-based activity. Static reporting structures are insufficient in dynamic environments. Real-time feedback loops, shared dashboards, and embedded communication channels are essential for maintaining alignment under rapid change.

BKÖ: How do you personally and organizationally handle failure in high-stakes technology projects where the cost of error can be significant?
Ms. Leplomb: Failure in high-stakes technology environments is not an anomaly; it is a structural certainty. The real question is not how to avoid failure, but how to design systems that remain stable under failure conditions.
From an organizational perspective, I distinguish between three categories of failure. The first is experimental failure, which occurs in controlled environments during innovation cycles. This type of failure is not only acceptable but necessary, because it provides information about system boundaries.
The second is operational failure, which occurs when validated systems behave unexpectedly in real-world conditions. These failures are more critical because they indicate a gap between theoretical assumptions and environmental complexity.
The third is systemic failure, where multiple subsystems fail simultaneously due to cascading dependencies. This is the most dangerous category because it often emerges from hidden coupling effects within the organization or technology stack.
To manage these categories, we implement structured post-failure analysis frameworks. The objective is not to assign blame but to identify root causal chains, often spanning technical design, decision timing, and communication breakdowns.
On a personal level, resilience is not emotional detachment; it is cognitive separation between outcome and learning process. A failed project is evaluated not by its outcome but by the quality of information it generated for future system improvement.

BKÖ: In your experience, what distinguishes a good leader from a truly exceptional one in the technology sector?
Ms. Leplomb: The difference between a good leader and an exceptional leader lies in the ability to operate at multiple time horizons simultaneously while maintaining coherence across them.
A good leader executes effectively within an existing framework. They ensure delivery, maintain team stability, and meet defined objectives. An exceptional leader, however, operates at a deeper structural level. They are not only executing within a system—they are continuously redefining the system itself while it is operating.
This requires three critical capabilities. The first is anticipatory perception, meaning the ability to identify weak signals of future structural shifts before they become visible in performance metrics.
The second is context switching at scale. Leaders must be able to move seamlessly between technical detail, organizational dynamics, and strategic positioning without losing coherence. Most failures in leadership occur not because of incorrect decisions, but because of inability to integrate multiple layers of reality simultaneously.
The third is invisible influence design. Exceptional leaders do not rely on constant intervention. Instead, they shape decision environments—information flow, incentive structures, and cultural norms—so that the organization naturally moves in the intended direction.
In essence, leadership at the highest level is less about control and more about system design through influence architecture.

BKÖ: How do you balance innovation speed with the need for stability and risk control in complex technology organizations?
Ms. Leplomb: Innovation and stability are often presented as opposing forces, but in reality they are interdependent dimensions of the same system. The challenge is not choosing between them, but structuring their interaction boundaries correctly.
The first principle is segmented risk zoning. Not all parts of an organization should operate under the same risk tolerance. Early-stage innovation units must have high freedom to experiment, while core operational systems require strict stability constraints. The key is to prevent cross-contamination between these zones.
The second principle is controlled experimentation pipelines. Innovation should not occur randomly; it should be systematically channeled through validation stages where risk is progressively reduced. This ensures that only mature concepts reach production environments.
The third principle is decoupled architecture design. When systems are modular and loosely coupled, innovation in one area does not destabilize the entire organization. This structural property is critical for maintaining stability under rapid change.
Finally, there is a governance layer: leadership must continuously evaluate whether the organization is over-indexing on stability or innovation. Both extremes are dangerous. Excess stability leads to stagnation; excessive innovation leads to systemic fragility. The objective is dynamic equilibrium.

BKÖ: What do you believe is the most underestimated factor when building scalable technology companies?
Ms. Leplomb: The most underestimated factor is organizational bandwidth as a finite system resource.
Most founders focus on capital, technology, or market opportunity. However, they often ignore the fact that organizational decision-making capacity has hard limits. Every additional layer of complexity—whether technical, operational, or commercial—consumes cognitive and coordination bandwidth.
When this bandwidth is exceeded, the organization does not fail abruptly; it begins to degrade gradually. Signals become delayed, decisions become inconsistent, and execution becomes fragmented. This is often misinterpreted as a “growth problem,” when in reality it is a system overload problem.
Another underestimated factor is implicit coordination cost. As teams grow, the number of interactions increases exponentially, not linearly. Without proper architectural design, communication overhead becomes the dominant cost center in the organization.
Finally, many companies underestimate the importance of decision latency. The speed at which an organization can recognize, interpret, and act on information often matters more than the quality of the information itself.
Scalability is therefore not only a question of market or technology—it is fundamentally a question of how much complexity a human system can sustain before losing coherence.

BKÖ: Looking ahead, how do you see the structure of technology companies evolving over the next decade, especially with increasing automation and AI-driven systems?
Ms. Leplomb: Over the next decade, technology companies will undergo a structural transformation that is deeper than a simple digitalization trend. We are moving from organizations that primarily produce outputs through human coordination to organizations that increasingly function as hybrid systems of human and machine decision layers.
The most significant change will not be in tools, but in decision architecture. AI systems will progressively absorb a large portion of operational decision-making, particularly in domains such as data analysis, forecasting, resource allocation, and anomaly detection. However, this does not eliminate human roles—it redistributes them.
Humans will move upward in the decision hierarchy, focusing more on defining constraints, objectives, and ethical or strategic boundaries rather than executing operational decisions. This creates a new organizational layer: meta-decision making, where leaders design the frameworks within which automated systems operate.
Another critical evolution will be the collapse of traditional functional silos. As AI systems integrate across departments, the distinction between engineering, marketing, and operations will blur. Companies will increasingly behave like adaptive networks rather than hierarchical structures.
However, this transition introduces a new challenge: system interpretability and control transparency. As decision processes become more automated, understanding why a system made a particular choice becomes as important as the choice itself. Governance frameworks will therefore become a central component of corporate architecture.

BKÖ: How is artificial intelligence changing leadership itself, not just operations or productivity?
Ms. Leplomb: Artificial intelligence is fundamentally altering the cognitive environment in which leadership operates. Historically, leadership was constrained by information scarcity and delayed feedback loops. Leaders had to rely heavily on incomplete data and intuition to make decisions.
With AI, we are shifting toward an environment of information abundance and accelerated feedback cycles. This changes the nature of leadership from information acquisition to signal interpretation and prioritization. The challenge is no longer access to data, but filtering meaningful signals from noise generated at scale.
AI also introduces a new dynamic: decision delegation to non-human agents. Leaders must now define not only strategies but also the logic frameworks that guide autonomous systems. This requires a deeper understanding of systems thinking, probabilistic reasoning, and constraint design.
In this context, leadership becomes less about directing people and more about designing ecosystems of decision-making entities, both human and artificial.
Another profound shift is psychological. Leaders must develop comfort with partial opacity. As systems become more complex, not every decision pathway will be fully interpretable. This requires a new form of trust architecture based on validation, auditing mechanisms, and statistical reliability rather than direct visibility.
In short, AI does not replace leadership—it transforms it into a discipline of structural orchestration across hybrid intelligence systems.

BKÖ: Many industries today are facing geopolitical fragmentation and supply chain restructuring. How does this affect global technology development and innovation?
Ms. Leplomb: Geopolitical fragmentation is reshaping technology development by introducing regionalization of innovation ecosystems. We are moving away from a globally integrated model toward a multi-polar structure where technology stacks, supply chains, and regulatory frameworks are increasingly region-specific.
This has several consequences. First, it increases duplication of infrastructure and R&D efforts, as different regions invest in parallel technological capabilities rather than relying on shared global systems. While this reduces efficiency at a macro level, it increases resilience at a regional level.
Second, it creates differentiated innovation trajectories. Technology development is no longer converging toward a single global standard but diverging based on regulatory environments, data governance rules, and industrial priorities.
Third, it significantly impacts time-to-market dynamics. Compliance requirements, export restrictions, and data localization laws introduce additional layers of complexity into product design and deployment strategies.
From a strategic perspective, companies must now design for multi-jurisdictional adaptability from the earliest stages of development. This includes modular architectures, flexible compliance frameworks, and region-specific deployment strategies.
In this environment, success is no longer determined solely by technological superiority, but by the ability to navigate fragmented systemic constraints while maintaining coherent global strategy.
15.
BKÖ: If you had to describe the future of technology leadership in one conceptual idea—not a sentence, but a guiding principle—what would it be?
Ms. Leplomb: The future of technology leadership will be defined by a shift from control-based leadership to system architecture leadership.
In the past, leadership was primarily about directing people, allocating resources, and ensuring execution. In the future, leadership will be about designing the decision environment itself—the structures, constraints, feedback loops, and incentive systems within which both humans and intelligent systems operate.
This means that leaders will increasingly function as architects of adaptive systems, rather than managers of hierarchical organizations. Their primary responsibility will not be to make every decision, but to ensure that the system consistently produces high-quality decisions even in their absence.
In such a paradigm, the most important leadership capability is not authority or expertise, but structural foresight: the ability to design systems that remain stable, scalable, and coherent under continuous uncertainty, technological acceleration, and geopolitical disruption.
Ultimately, leadership becomes less about influence over people and more about engineering the logic of collective intelligence itself.
